Why LLM Sentiment Will Determine Which Businesses Win — and Which Disappear

Key Takeaways

  • AI is replacing search engines as the primary discovery tool
  • Being recommended matters more than ranking first
  • LLM sentiment determines which businesses AI recommends
  • You cannot pay for AI authority — it must be earned
  • Original, authentic content is critical
  • AI recommendations carry significantly more trust
  • Customers are increasingly relying on AI to make decisions
  • Businesses that adapt early gain major advantages
  • Businesses that ignore this shift risk losing market share
  • Authority and reputation now drive business development

Business development is undergoing one of the most dramatic shifts in decades. Traditional search engines, paid ads, and SEO strategies are rapidly being replaced by AI-driven recommendations. Instead of customers searching and comparing options themselves, they are increasingly asking AI tools who they should trust — and then calling that business directly. This shift is fundamentally changing AI visibility and how companies are discovered in the modern marketplace.

This shift introduces a new concept: LLM sentiment — how large language models perceive, evaluate, and recommend your business.

Businesses that understand this change early will gain a significant competitive advantage. Those that ignore it risk losing customers, market share, and potentially their entire business.

The Shift: From Search Engines to AI Concierge

For the past 20 years, search engines acted like librarians. You searched for something, and they returned a list of results. The responsibility to compare, research, and choose fell on the customer.

AI changes that model completely. AI behaves more like a concierge at a five‑star hotel. Instead of providing options, it recommends a specific expert. The user no longer needs to compare multiple businesses — they simply follow the recommendation.

This creates a powerful shift in business development:

  • Customers no longer click through multiple websites
  • AI narrows choices to one or two recommendations
  • Trust is transferred to the AI’s recommendation
  • The recommended business gets the call first
  • Competitors may never even be considered

This means being recommended matters more than being ranked.

What Is LLM Sentiment?

LLM sentiment refers to how AI models evaluate your brand’s authority, reputation, and expertise. Instead of relying on keywords like traditional SEO, AI analyzes:

  • Original content
  • Expertise and authority
  • Brand reputation
  • Consistency of messaging
  • Reviews and customer experiences
  • Mentions across platforms
  • Educational content
  • Demonstrated knowledge

In simple terms: SEO = Ranking in search; LLM Sentiment = Being recommended by AI. This is a fundamental shift in how businesses are discovered.

Why This Changes Everything

When someone searches Google, they compare multiple options. When someone asks AI, they typically call the recommended business. This dramatically increases the value of being the AI’s preferred recommendation.

The impact includes:

  • Fewer comparison shoppers
  • Higher trust before first contact
  • Faster decision-making
  • Reduced competition
  • Increased conversion rates

Businesses that are cited by AI effectively skip the traditional marketing funnel.

You Can’t Pay for AI Recommendations

One of the biggest differences between traditional SEO and LLM sentiment is that you cannot simply pay for placement. AI models prioritize:

  • Authentic expertise
  • Original insights
  • Consistent authority
  • Real human knowledge
  • Educational content

This creates a level playing field. Smaller businesses can compete with larger ones by demonstrating real expertise and consistently publishing valuable content.

The Importance of Original Content

AI models can detect AI‑generated content. Simply generating blogs with AI and posting them is not enough to build authority. Businesses must create:

  • Original insights
  • Real experiences
  • Educational videos
  • Expert discussions
  • Case studies
  • Industry commentary
  • Authentic thought leadership

The more authentic and authoritative your content, the stronger your LLM sentiment becomes.

Being Found vs. Being Cited

Traditional marketing focused on getting clicks. AI changes the goal to being cited. Instead of driving traffic, businesses must aim to:

  • Be referenced by AI
  • Be recommended directly
  • Be seen as the authority
  • Be trusted automatically

AI Has Infinite Memory — Your Reputation Matters More

AI models retain long-term information about businesses, including past reviews, brand reputation, customer experiences, industry mentions, and historical content. This makes ongoing reputation building critical. Businesses must actively create positive authority signals to outweigh negative events or outdated information.

The Evolution of Customers

Customers are rapidly evolving in how they use AI, moving from free usage to paid tools and eventually to fully trusted personalized AI assistants. As users trust AI more, they stop searching and rely entirely on recommendations. When that happens, the businesses with strong LLM sentiment win automatically.

How Businesses Will Lose by Ignoring This Shift

Businesses that fail to adapt will experience:

  • Fewer inbound leads
  • Reduced visibility
  • Lost market share
  • Declining trust
  • Increased competition pressure
  • Decreased conversions
  • Eventual irrelevance

How Businesses Can Start Building LLM Sentiment

To improve AI recommendations, businesses should:

  • Create original content regularly
  • Share expertise publicly
  • Publish educational insights
  • Record discussions and podcasts
  • Answer common customer questions
  • Build brand authority
  • Demonstrate real experience
  • Stay consistent across platforms
  • Develop thought leadership

Consistency is more important than perfection. Businesses that invest now in building authority and publishing authentic expertise will dominate future recommendations.

Episode 3: LLM Sentiment and the Concierge Model

Mike: Hey. Hi everybody. I am Mike with JAR Consulting. I’m back again with the main man of JAR Consulting — the chief everything officer, the founder, the president, the head janitor — Kevin Wosmansky. Kevin, thanks for taking time with me again.

Kevin Wosmansky: Mike, thank you for taking all this time on a very busy Friday afternoon. Can you hear me okay?

Mike: I can hear you. Great. So I think we’re getting into trying to help these business owners that are suffering from BD.

Kevin Wosmansky: A lot of business owners suffer from BD these days, Mike. And with the way the world is going, business development is going to become a bigger issue. As we see the entire landscape and traditional model that business owners operate under — how they get customers and how customers find them — I think there’s going to be a lot more issues with BD than people realize.

Kevin Wosmansky: We’ve gone over the old-fashioned way of getting customers and how that’s turning into the future. And Mike, old-fashioned as in the last one to ten years. Old-fashioned, right?

Mike: Exactly. But what’s funny about technology — and what I’ve learned from you — is that it moves so fast that old-fashioned can almost be last week. If you’re not on top of it, you’re going to get left in the dust. Am I even close?

The 12-24 Month Window

Kevin Wosmansky: I couldn’t agree more with you on that. I have a group of industry owners — agency owners — that I’m part of. It’s a pretty in-depth mastermind group with people far smarter than me. We were just talking about this today. They said we’re in a window of probably 12 to 24 months where there’s going to be an implosion — where many businesses are going to fail because business owners that are not implementing AI tools and evolving into this new landscape are going to be too late to the party.

Understanding LLM Sentiment

Mike: So real quick question. Let’s put this in real-world terms. Give me one of your biggest clients. When you were talking about LLM sentiment — can you explain this and tell me your personal experience on how to implement this into your business?

Kevin Wosmansky: Great. It’s funny when you start using industry speak and people look at you like, “What are you talking about?” I’m just a simple Iowa boy from a little farm town. I was with one of my great clients yesterday morning. Very successful business, very basic in terms of how they think.

Kevin Wosmansky: I said it’s critical that we start focusing on large language model sentiment training. He said, “What in the world are you saying? I’ve never heard that phrase.” And I hear that every time. If I ask business owners, “Do you know what SEO is?” what do you think they say?

Mike: Search engine optimization.

The Librarian vs. The Concierge

Kevin Wosmansky: Exactly. That’s how people find your business today — how they’ve found it for 10–20 years. SEO has been the model for how people find businesses. Large language model sentiment training is a complete paradigm shift in how you find services or businesses.

Kevin Wosmansky: Think of Google as a librarian. You ask the librarian for recommendations, and they show you books. You browse them and decide. AI is not a librarian. AI is like a concierge at a five-star hotel. It finds the right recommendation for you. You don’t have to do the work. As a concierge, I’m telling you: here’s the expert, here’s their reputation, here’s who you should call. It already did the homework.

Becoming the Authoritative Expert

Mike: So how does a business become AI’s favorite place to recommend?

Kevin Wosmansky: That’s LLM sentiment. It’s basically SEO for large language models — but you can’t pay money to influence it. You have to be recognized as the authoritative expert. How do you train a large language model to have positive sentiment on your business? You must be recognized as the authoritative expert — with original insight and a strong reputation.

Kevin Wosmansky: You become the expert and create original, authentic, authoritative content — like what we’re doing right now. People think they can just have AI create blogs. AI knows that content is AI-generated. You can’t fake this.

The Power of AI Citations

Kevin Wosmansky: There will be a drastic shift in how people find and choose businesses. If you’re not aggressively building your brand and reputation, you will fall behind. Being found doesn’t mean getting a click anymore. Being cited inside AI is the new influence. If AI recommends you, you’re 4.4 times more likely to be trusted than if someone finds you through search.

Mike: If ChatGPT tells me who to call, I’m calling them.

Kevin Wosmansky: That goes back to the concierge. The more people use AI, the more they trust it — and the less they search. You’re using paid AI now. The next step is training your AI with custom agents. You can train AI on your finances, budgets, payroll — everything. That’s the evolution.

Mike: I used AI twice already and called the recommended business both times.

Kevin Wosmansky: Large language models have infinite memory. Your brand and reputation matter more than ever.

The Cost of Ignoring the Shift

Mike: To wrap up — how does a business lose by ignoring this?

Kevin Wosmansky: That’s our cliffhanger. Businesses will lose customers, lose market share, and possibly lose their entire business if they fail to evolve faster than competitors.

Mike: We’ll tell you next time how not to lose. Thanks again, Kevin. Hopefully everyone is enjoying what you’re sharing.

Kevin Wosmansky: Sounds good, buddy. Have a great weekend.

Mike: Thanks, buddy.
